Most Australian SEO is sold by generalist agencies and white-laboured offshore. Here is how to bring it in-house — the AUD math, the migration, and what to keep an agency on retainer for.
Replacing an SEO agency in Australia starts with an honest question: who is actually doing the work, and where? In a market this size there are relatively few specialist SEO shops. Most SEO is sold by generalist digital agencies — the same team running your Google Ads, your socials and your website build — and a large slice of the execution is white-laboured to offshore teams. You are often paying Australian agency rates to sit in the middle of that arrangement. This guide is the playbook for bringing it in-house: the signals, the AUD math, the migration, and what is genuinely worth keeping an agency on retainer for.
I have spent 25 years in senior SEO and the last decade running growth programs across SaaS and e-commerce. I built SEOTopSecret after watching the same pattern again and again — including in Australia, where the distance between what is billed and what is shipped is often widest because nobody local is doing the hands-on work.
“You are not replacing your agency because the work is bad. You are replacing it because the value should compound inside your business — not evaporate when the contract ends.”
Five signs it is time to replace your SEO agency
One of these is survivable. Two or more and you are funding overhead, not output.
- SEO is one line on a generalist invoice. It sits beside ads, social and web, and no one can isolate what it produced.
- The work is offshore, the rate is onshore. You pay AU agency margin for white-laboured execution and a timezone gap.
- The report never changes. Same template, same "building authority," no number tied to revenue.
- No AI search anywhere in the plan. Google AI Overviews are live in Australia and ChatGPT is a real referral channel. A plan that ignores ChatGPT, Gemini, Claude, Perplexity and AI Overviews is last decade's playbook.
- You own nothing. Cancel tomorrow and you keep a Doc and a slide deck — not the briefs, the tracking or the data.
What you are actually paying an AU retainer for
A A$4,000-a-month retainer plus GST is not buying A$4,000 of SEO. A large share covers account management, agency margin, the offshore sub-contractor, and the agency's own tool stack. The execution that actually moves rankings — keyword research, briefs, on-page structure, schema, tracking, AI visibility and reporting — is the slice modern software now reproduces, and it is a smaller slice of the invoice than you would like.
Agency retainer vs. a Growth OS: the AUD math
Run this once a year. The retainer column is a real mid-market Australian engagement; the OS column is SEOTopSecret Pro on annual billing. SEOTopSecret bills in US dollars, so the AUD figures are approximate at around 1.5 AUD per USD.
| Line item | Typical AU agency | SEOTopSecret Pro (annual) |
|---|---|---|
| Monthly fee | A$4,000 + GST | US$499 (≈ A$760) |
| Onboarding / setup | A$1,500–A$3,000 | A$0 |
| 12-month spend | ~A$52,800 + GST | US$4,990 (≈ A$7,600) |
| Content briefs / year | ~36–48 | ~300 (shared credit pool) |
| Growth Workspaces covered | 1 | 3 |
| Tracked keywords | 150–300 | 1,000 |
| AI visibility (ChatGPT, Gemini, Claude, Perplexity, AI Overviews) | Rarely included | Included |
| Who does the work | Often offshore white-label | Your operator |
| You own the workspace at cancel | No | Yes |
What replaces the agency: the SEOTopSecret feature set
One operator can now do what an agency pod used to because the execution layer is consolidated into a single workspace with one data model:
- Keyword research — clustered keywords, intent, volume and competitor gaps, built to feed straight into a brief.
- Content briefs + full article drafts generated from the brief, in your brand voice.
- SEO audits — on-page, technical, content, local, backlinks and head-to-head competitor audits, each a scored report.
- Schema generator — validator-ready JSON-LD that matches the page.
- Rank tracking + AI visibility — positions in Google and your share of voice across ChatGPT, Gemini, Claude, Perplexity and AI Overviews.
- CMS publishing to Webflow or WordPress with schema injection and fast-index pings, plus repurposing, AI images, an AI SEO strategist chat, and success metrics that track each article from indexed to ranked to cited.

The 30–60 day migration plan
Do not cancel first and scramble second. Run the new system in parallel for one cycle, then switch off on a clean quarter boundary.
- Week 1 — Export everything. Pull your keyword list, content calendar, published URLs, backlink data and any briefs the agency produced. Confirm you hold admin on Google Search Console and GA4 in your own account — not the agency's shared login.
- Week 2 — Stand up the workspace. Connect Search Console and GA4, import your keywords, and rebuild the agency's monthly report as a live dashboard so you can see exactly what the retainer was producing.
- Weeks 3–4 — Ship in parallel. Generate your first briefs and drafts, run a technical audit, and publish a piece or two. Compare turnaround and quality against the agency side by side.
- Days 45–60 — Cancel clean. Give notice on a quarter boundary, retrieve any remaining assets, and move tracking fully in-house. Nothing breaks, because the system has already been live for a month.
Who should not replace their agency yet
If you have nobody internal who can own a 30-minute weekly cadence, a full-service retainer is still the right call. Software replaces the agency's tools and most of its execution; it does not replace a human who cares about the outcome. The break-even is one motivated operator. Below that line, keep the agency. At or above it, the OS wins on cost, speed and ownership.
Make the switch
If this sounds like your current setup, start with the pricing page and run the comparison on your own numbers. The case studies are real results from teams that ran exactly this model — not fabricated benchmarks. The goal was never to spend nothing on SEO. It was to spend it on a system you keep.
Frequently asked questions
How do I know it is time to replace my SEO agency?+
In Australia the tell is usually scope creep in reverse: SEO is one line on a digital agency invoice that also covers ads, social and web, and nobody can show you what specifically shipped for SEO. Add a report that never changes and a plan that ignores AI search, and you are paying a generalist retainer for a specialist job.
Is my SEO actually done in Australia?+
Often not. A large share of AU agencies white-label execution to offshore teams, so you pay Australian agency rates for offshore output with a timezone gap in between. That is fine if the quality is there — but you should know you are paying a margin to sit in the middle of that relationship.
Can software replace a full SEO agency?+
It replaces the execution layer — keyword research, briefs, schema, rank tracking, AI visibility and reporting — at a fraction of an AUD retainer. It does not replace human judgement. The realistic model is one in-house operator plus a Growth OS like SEOTopSecret, which together cost less per year than a mid-market retainer plus GST.
What should I keep an agency for?+
Bursty, specialist projects: link acquisition and digital PR, a risky platform migration, or an expansion into NZ and the UK. Pay for those as projects. The continuous monthly execution — the part the retainer bills every month — is exactly what software now does faster.
How much does in-house SEO cost in Australia?+
SEOTopSecret starts at US$249/mo (Starter) and US$499/mo (Pro) — roughly A$380 and A$760. Add one operator or a freelance writer and your fully loaded annual cost lands well under a single mid-market AU retainer of A$3,000-A$8,000 a month plus GST, with the difference that you keep the workspace and the data.
